Execution drag has two interacting sources: friction in the work path and reduced access to skill in the people carrying it. Signals can die because ownership is unclear, strategic work is repeatedly displaced, decisions wait, or promising ideas loop without sponsorship. The idea problem is often an execution problem

A customer mentions a pattern nobody owns. A product lead sees a useful connection but has seventeen priorities open. An analyst spots a competitive tell, yet every consequential next step waits behind one overloaded decision point. The signal is real. The talent is real. Nothing becomes owned, protected, tested work.

None of that proves a capacity problem. The path can suppress future value directly through unclear intake, approval delay, excess work in progress, repeated review, weak handoffs, and strategic-work displacement.

The same conditions may also consume the usable margin required to connect weak signals, explore alternatives, and turn an observation into a proposition. Same people. Same skill. Less access when the moment arrives.

Compound drag appears when the two sides reinforce one another: a blocked route creates more switching and unresolved work; reduced access then produces more caution, review, or delay; and the route gets slower again.

Innovation does not require more hustle. It requires a route for the signal and enough usable margin to act on it.

The practical question is not, “How many ideas did we miss?” It is: where do promising signals repeatedly fail to become owned, protected, decided, and tested?

A mixed route and variable access create two possible loss points: some signals stall before reaching the people, and some reach capable people without becoming action.

This simulator uses deliberately simplified rules to make two failure points visible. Its slider positions and counters are not empirical probabilities, Zone classifications, a diagnosis, a financial estimate, or a measured Emergent Skills outcome.

A missing owner, overloaded queue, unclear approval, broken handoff, repeated review loop, or excess work in progress can block a signal even when everyone involved is capable and fully available.

The same demand may also reduce access to judgment, connection, flexibility, and creative synthesis. ES makes that claim only when baseline shift, load signature, shared conditions, and reversibility are supported.

Improvement must show up in the work

A Pilot tests reversibility against an agreed operating metric: queue age, decision cycle time, milestone movement, strategic work completed, rework, or another outcome the buyer already owns.

A failed Four Test withholds the capacity-mediated claim. It does not erase structural evidence already found in the work path, and it does not identify another cause by itself.

What external research supports

A nonexperimental longitudinal field study followed 177 people in seven companies for up to 30 weeks and reported that day-level time pressure negatively predicted creative cognitive processing. A separate meta-analysis found that acute stress impaired working memory and cognitive flexibility on average, with effects moderated by several variables. Those findings support the logic that work conditions can affect access to higher-order cognition; they do not validate ES Zones, prove a local capacity cause, or calculate an employer’s missed value. Forfeited Upside is a cost lens, not a number to invent

The Five Capacity Taxes show where execution cost may land. Forfeited Upside is the missed future value of strategic work, customer signals, connections, ideas, and initiatives that never receive enough protected Green capacity and a workable route to become real.

It is not automatically the largest Tax. It is not a count of every idea someone might have had. It is not five separate totals added to Meeting Tax, Decision Density Tax, Manager Load Tax, and Recovery Debt Tax. The lenses overlap because the same approval bottleneck or overloaded manager can create several forms of exposure at once.

Price the visible floor

Directly traceable extra labor, including rework, repeated preparation, duplicate analysis, or avoidable coordination, forms the defensible drag floor.

Report delay separately

Elapsed waiting time matters, but every waiting day is not lost payroll. Queue age and cycle delay should remain visible as operating measures.

Keep opportunity value explicit

Future value remains a client-supplied assumption, with probability and overlap made visible. It is not booked as automatic savings.
